Publicis Groupe: Optimized media invoicing process

Publicis Groupe, a major international communications and advertising company, turned to MoroSystems Orchestra to optimize the entire media billing process – from the first meeting with the client to the final payment of the service. The common goal was to reduce dependence on individual specialist knowledge, simplify administration and thus save time and costs. Within two months, a clear plan with 25 suggestions for incremental improvements was developed, some of which Publicis Groupe immediately put into practice.

Initial challenges and customer needs

In the original setup, media invoicing often relied on informal knowledge of experienced colleagues and lacked a unified system. There were numerous diverse roles and a high volume of projects, leading to the repetition of certain steps and unclear connections between stages of the project. Publicis Groupe needed a clear, structured, and transparent process to reduce errors and unnecessary delays.

Design and development of the new process

We decided to focus not just on technology or the immediate deployment of software, but on a thorough analysis and design of the new process. The project began with shadowing the work of selected roles and demonstrating the entire invoicing cycle on several real projects.
This was followed by a series of design workshops, where we worked with the Publicis Groupe team to create an optimal solution. After two months of intense collaboration, during which we applied agile principles and an iterative approach, we presented 25 proposals divided into three main areas:

  1. Processes and technology

  2. Organization and corporate culture

  3. Suggestions for further reflection


A key component of the output was also a diagram and timeline of the new process, illustrating the sequence of individual steps.

Specific benefits and results

Standardization and digitalization significantly contributed to reducing dependency on individuals, as the know-how was no longer confined to the heads of specialized workers. These changes also helped eliminate inefficiencies, such as significantly shortening some phases of media invoicing, saving several mandays each month.


Clear priorities allowed the customer to immediately implement changes with low implementation effort, yielding immediate results. Shifting communication to the information system led to better data structuring, more efficient information sharing, and reduced error rates.
