Following a successful collaboration on implementing Atlassian tools for IT and non-IT teams, SAZKA a.s., the largest Czech company operating lottery and betting games, approached us again. This time, the goal was to migrate their server-based Atlassian systems to the cloud platform.
Migration
The migration of Atlassian tools for SAZKA was the most complex project we have undertaken so far.
The MoroSystems team included six people: four specialists (solution architects, consultants, developer) worked directly on the migration, while two additional solution architects focused in parallel on adapting internal processes. The entire project took approximately 200 mandays (MDs).
We are proud that, even with such a large migration, we met the fixed deadline and implemented significant process changes, especially within the service desk and HR workflows.
Migration process
The migration followed MoroSystems’ standard methodology.
First, an analysis (ACM) was performed to map the migration impacts, identify potential issues, and propose solutions. Since we had previously implemented Atlassian tools at SAZKA, this analysis was particularly efficient.
After the analysis, we designed an optimal migration plan, combining the data transfer with the implementation of both newly requested and existing functionalities. This was followed by a test migration, concurrent rewriting of customizations and automations into Jira Automation and MS Azure Functions (Java development for the cloud environment), the live migration, and post-migration support.
